An initial warp map of the projection on the non-planar surface captured by a camera is received, the projection being formed on the non-planar surface using a projector and the initial warp map. A plurality of regions on the non-planar surface is generated, each of the plurality of regions having a size and location determined from a measure of flatness for the region based on the initial warp map. An unwarped image of a calibration pattern projected on the non-planar surface is determined by applying an inverse transform to each of the plurality of regions on the non-planar surface, each transform mapping pixels of the projection to pixels of the camera according to the initial warp map.
